201*年12月29日，我公司正式取得商品混凝土生产资质，并且开始对外销售混凝土。在29、30两日的连续生产过程中，我们的在生产中暴露出以下的一些问题：

一．供水WaterSupply
描述Description：
我们现在使用的是从水罐直接用水泵抽水到水秤的工艺流程，因为水罐本身的设计缺陷，在使用的过程中不能把水罐放得太满。有时连续使用的时间过久还会因为水罐内的空气被抽空而导致水泵不能正常抽水。水罐内的水位还不能低于我们的水泵，要不然也不能顺利地抽水。

continuousworkingtoolong,wecouldnotpumpthewaterfromthetankduetoalmostnoairleftinthetanksometime.Ifthewaterlevelisloweredthanthewaterpump,itisalsoimpossibletopumpthewaternormallyasrequired.
另外，水罐打开后，其内未装任何浮球阀。Inaddition,afteropeningthewatertank,thereisnoanyfloatingvalveinside.建议Suggestion：
立即完善水罐设计缺陷，多接通一条管道与自来水管直接连接。以上问题已经由生产部开始安排着手解决，但无法解决水位问题。

二．原材料RawMaterial
描述Description：
1：由于我们现在条件有限，没有合适的场地堆放原材料，导致我们现在使用的材料不但损耗大而且还有很多的泥石块夹杂在里面。骨料仓的料门经常会被里面的石块卡住，严重影响生产效率。特别是天然砂最为严重。Duetoourlimitedconditiontoputrawmaterial,resultinginhugelostofrawmaterialandmanysoilandstonehascontaminatedtherawmaterial,especiallyfornaturalsand.
2：原材料露天堆放，要是遇见下雨天的时候沙石的含水变化很大。由于我们的湿度传感器还没有正常使用，所以在操作过程中对混凝土的坍落度不能很好的控制。况且原材料太湿也会影响原材料的下料速度。Rawmaterialexposed,resultinginfluctuationofmoistureinsidethesandandaggregates.Sinceourmoistureprobestillcouldnotworknormally,soit’shardtocontrolthemoistureofthesand.Inaddition,toowetrawmaterialalsoledtotheslowspeedofrawmaterialdischarging.建议Suggestion：
在每个骨料仓内加装滤网，防止大的泥石块堵住仓门。Toaddthemesh
insideeachbin,toavoidthebigstonetostuckthegateofthebin.
在骨料仓顶上装一个遮雨棚。Toinstallawaterproofroofonthebin.
3：由于场地限制，无场地将各种原材料完全分开堆放，导致各种原材料有轻微混仓现象，如：长江砂与球磨机砂、大碎石与球磨机砂、王清隆8－23mm与白杨洞16－25mm、王清隆3－8mm与白杨洞5－16mm

建议suggestion：
尽快将料场修好，将原材料完全分开；Tocompletethestockareaassoon
aspossibletodividetherawmateril
尽量购买、使用固定厂家固定规格原材料；Trytopurchasetheraw

4：长江砂仓由于设计原因，仓底坡度不大趋于平缓长江砂常常不下，严重影响生产效率Causedbythedesignofthehopper,theslopofthehopperistooslow,whichresultedinlowproductionefficiencyofdischargingtheriversand;
改变料仓底部设计Tochangethedesignofbottompartofthehopper
改变仓位，用小仓来装长江砂Tochangetherawmaterialinthedifferent
bins,tousesmallbintohaveriversand
5：原材料料仓的合理性：根据配合比，骨料中大碎石与干砂是用量最多的原材料，现目前大碎石与小碎石都用小料仓存放，长江砂与干砂用大仓存放Toputaggregatesintobiggerbins
6：原材料的采购Rawmaterialpurchasing
由于场地有限公司原材料料场较小，为保证生产的连续性24小时，没有周末，建议在公司现有编制条件下由生产部负责调原材料。Consideringthelimitedspaceand24hours/7days’operation(nonight,noweekend),suggestfortheproductionteamtoberesponsibleforaskingtherawmaterialundercurrentorganizationchart
三：外加剂Addmixture描述Description：
最近天气气温逐渐下降，外加剂结晶问题愈见突出，已经严重影响到了生产的正常运行；长时间不搅动外加剂，导致外加剂上下浓度不均坍落度失控
Duetothelowtemperaturerecently,thesolidinsidetheadmixtureisseriouswhichhasalreadyaffectedthenormaloperation.Withoutcirculatingpump,resultedintheun-evenmolarityandlostcontrolfortheslump.
建议Suggestion：尽快安装外加剂搅拌装置（外加剂厂家配有两台泵机，可在外加剂内部安
装一台泵机，将底部外加剂抽送到表面，形成回流），使外加剂浓度分度均匀Toinstalltheadmixturestirringsystemimmediately.
尽快更换标准的外加剂罐或者是在生产前就对外加剂罐体进行人工加热。
防止因为外加剂结晶而引起的管路堵塞；Tochangetomorestandardadmixturetankortopre-heatingtheadmixturebeforeproduction.
每3个小时将外加剂人工搅拌（特别是水泵龙头处，也可缓建外加剂结晶
的问题）Tostirtheadmixturemanuallyevery3hours.
四：搅拌楼Mixer
描述Description：
在搅拌楼这一片问题不仅多而且杂，我把这些问题分成两部分。Herewedividethissectionintotwopart:
1:利勃海尔Liebherr
A：控制台上的搅拌机电流表没有接装好，影响对混凝土坍塌度的判断。虽然现在已经能够在电脑上看见电机的使用功率情况，但是还是不是很直观，因为现在我们能够看见的那个数据时所有电机使用时的事实数据，不能特别准确的体现出搅拌电机的使用情况。Thecurrentmeterstillhasn’tbeeninstalled,affectingour
judgmenttotheslumpoftheconcrete.Althoughwecouldseethecurrentfromthescreennow,butnotintuition.Thedatawecouldseefromthescreenincludeallthecurrent,notjustthemixer,sostillcouldnotreflecttherealsituationinsidethemixer.
B：搅拌机搅拌轴上的混凝土粘结问题严重。Theconcretesticktotheaxleofthemixerisserious.
C：粉料称震动器功率不够，不能有效的把称内的粉料投入搅拌机内。Thepowerofthesiliconweigherisnotbigenoughtoputthepowderinsidetheweigherintothemixer.
D：提升斗每次从高位下到低位的时候都会有一个停顿动作，动作很大，有点不正常。Eachtimewhentheliftingmovefromtoptothebottom,therewouldbeapauseactionwithbigforce,shouldbeabnormal.
2：操作系统Operationsystem
A：电脑反应速度慢，模拟画面不能和实际情况同步，经常出现画面卡壳不动的情况，严重的时候还会导致系统死机。Thespeedofthecomputeristooslow,thesimulationscreencouldnotbesynchronouswithactualsituation,oftenresultedinthedeadofthesimulationscreen,sometimeresultedinthedeadofthesystem.
B：系统翻译不完全或者不准确，有些地方看不太明白，给操作带来一定的难度。有些功能不会使用，对系统还得加强学习。Thetranslationisnotcompletedandaccurate,couldnotunderstandsomeinstructionwhichgivestroubleforoperating.Somefunctionstilldon’tknowhowtouse,needenhancingthelearningofthesystem.
C：系统容错率太低，而且在出现了意外的情况下没有有效的方法能解决。使用系统做手动操作容易引起其他的问题。Thetoleranceformistakeistoolowandnoeffectivewaytosolvewhenaccidentshappened.Itiseasytocausesomeotherproblemswhenchoosingmanualmode.
D：系统有些报警不准确，有时候明明已经出现了问题但是系统没有提示。Thewarningsystemisnotaccurate.Sometimenoremindnesswhenproblemhappens.
E：小票不能正常打印。Thedeliveryticketcouldnotbeprintedoutproperly.
五．人员配置HR
现目前拌台、调度、实验员、铲车司机都只有一名配置,搅拌站是一个24小时运行的行业，为防治疲劳上班影响工作效率，建议马上招聘人员.Currently,onlyonebatcher,onedispatcher.Tohavethebatcheranddispatchertobeinpositionimmediatelysinceitisa24hoursoperation.
六．运输Transportation
1：车辆计费方式Thewayofcalculatingtheleasingfeeofmixertruck
以现有的罐车租赁方式（按照时间为参考），是无法调动罐车司机积极性，是无法对罐车的运输流程加以控制，更是会降低公司的服务质量、增加运输成本的。以小票记录为准：单面12公里，耗时1小时这很难达到优质服务的标准。Currentleasingbasedonhoursresultedinlowinterestforthedrivertoworkwithhighefficiency.Accordingtothedeliverytickets,ittookonehourfor12kmdistance.
2：车况Trucksituation
部分车辆，车况不佳。装料洒漏，卸料不畅。Partoftheequipmentareinthebadsituation,suchasleakingwhenloading,notsmoothewhendischargingtheconcreteonthejobsite.
七．设备的预检工作Pre-checkfortheequipment
在每次生产之前，对外加剂泵，管道、料仓、供水等关键的原料输出部位进行预检，将会有效的减少生产过程中管道堵塞等状况的发生几率，从而提高生产效率。Needtochecktheadmixturepump,pipe,bins,watersupplybeforetheproductiontoimprovetheefficiency.
八.生产管理与操作流程Productionmanagementandprocedure
公司是一个新公司，在开始运营阶段都需要一个在设备、团队的磨合阶段。各个部门、部门与部门之间都需要详细的岗位职责，分工明确、默契配合才能在以后生产中高效率的工作。

九．工地现场CustomerJobSite
A:工厂遇到异常情况后提前通知前场工长，便于与施工单位提前协商Whentheplanthappenedwithanyproblem,shouldinformtheon-sitesupervisorintimetoallowtheon-sitesupervisortonegotiatewiththecustomerinadvance
B:罐里面的材料用完后，总会出现问题（存在堵料问题-可能骨料混杂引起，很大的石块跟石子混杂）--预防性措施Aftertherunoutoftherawmaterialforonesilo,alwaysfollowingtheproblem(thestuckingoftherawmaterial,contaminationofbigstoneandsmallstone,etc.,)
C:运输问题（来回接近三小时）-与租赁公司商量（供应不及时可能造成塌落度，导致严重后果）Transportationproblem(almost3hoursfortoandfromthejobsite)needtodiscusswiththemixertrucksub-contractor(thedelayedsupplywillresultinthebiglossofslumpwithseriousconsequence)
D:原材料不足问题Theun-sufficientrawmaterial
E:如果确定下一车混凝土间隔时间过长，则上一车料浇筑时最后应该做好收边的工作（做好切缝，模板挡好）Ifcouldidentifythelongintervalfornextdispatching,shouldchangethemodeonjob-sitetodopreparation
F:系统问题（硬件、软件）Systemproblem(hardwareandsoftware)
