【前言】
回首那些挥洒汗水的日子,回顾过去这一年的艰辛,历史在9月29日这天被见证。酒
店从筹备到经营,无处不凝聚着集团及酒店高层的关心与正确领导,餐饮部员工也在其它各部门的支持与配合下团结一致,圆满地完成了上级交待的各项工作任务。思考以往,放眼未来,如今的我们正茁壮的成长,面对201*的挑战,我们无畏向前。
第一部分全年小结备忘录
一、质量管理情况分析(一)服务质量分析
1.严格按照SOP要求,规范服务流程,明确各岗位职责,加强员工基础技能和服务意识;
2.严格执行集团下发的质量标准,发现质量问题的立即处理、并找出原因并成立质量管理小组进行每周巡查。(二)出品质量分析
1.厨房收货方面,完全按照酒管集团文件的标准进行采购与验收,对质量标准不合格的一律给予退货;
2.按照FSMS和HACCP食品卫生及操作进行加工、储存、烹饪并记录存档;3.对每道出品都认真检查,一旦发现不合格立即进行培训整改,确保出品质量。
(三)环境工程质量分析
1.跟进没有完善的工程质量问题,如掉漆、变形、起泡、发霉等;2.每月及时上报工程质量问题汇总表;3.厨房完成灭“四害”工作;
4.加快整改及安装西厨房的门窗、门锁及窗帘。
二、营销策划情况分析(一)总体营收
截止到11月份,餐饮部共完成营业收入为6,807,563万元,其中品粤国宴营业收入为1,012,319万元,毛家饭店营业收入为419,201万元,美食街收入为334,560万元,火锅收入为621,206万元,宴会厅、桃园厅营业收入1,825,598万元,养生食府收入为1,030,666万元,西餐厅收入为1,564,013万元。具体数据分析如下:

2.11月份品粤国宴、大江南北美食街、天地元养生食府同时推出当月特价菜;
3.11、12月份沸腾四季火锅推出3款秋冬季位上小火锅88元/位套餐《温补双冬羊腩锅》《大补五香狗肉锅》《保健椒麻野兔锅》,西餐厅推出周末海鲜烧烤自助,12月份将推出圣诞节套餐;
4.推出除夕夜团圆套餐。
三、管理制度的建立与执行(一)管理制度的建立与完善
为进一步加强对部门员工的管理,明确责任,实现餐饮工作的规范化及制度化,提高餐饮工作的整体管理水平及服务水平,加强员工宾客至上的服务意识与自身修养,从而建立并完善了餐饮部各项管理制度。
1.完成厨房的HACCP\\FSMS\\5S等制度规范上墙2.完成厨房HACCP\\FSMS的各类检查表格3.完成中餐楼面的各项规章制度各类检查表格4.完善酒店各项规章制度细则
5.完成中西厨房食品安全管理制度并进行相关培训及考核6.制定二级仓库管理制度并对员工进行相关培训7.制定各营业区域节能降耗方案并形成相关管理制度8.建立各餐厅低值易耗品管理制度,严格控制成本,降低破损9.根据酒店实际情况,制定五常法管理制度并上墙
(二)加强培训,提高服务品质严抓人员之个性化服务培训
着重培训服务员的礼貌礼仪、肢体语言运用,提高对客人菜式、酒水等介绍以及客诉的应对、处理能力,使每一位服务人员能够独挡一面。在人员少、工作重的情况下能够保持良好的服务技能与水平。努力保持厨师技术水平的稳定和创新能力的提高
对厨师进行调整,并且在人少、餐多时合理配人员需求,加强相互合作,保证出品的品质。保持一定的菜品出新率,满足一定时期客人的求新需要。加强管事部员工的组织纪律、操作技能等培训
在大型用餐接待时,不但要全面对清洗出的餐具进行检查,是否干净无污渍,光亮,并且在每次大餐前要与各餐厅紧密合作准备好各种所需的餐具,使各项工作能够顺利开展。
加强餐饮部全体成员的食品卫生及节能降耗意识的培训
(三)加强部门内部管理工作
1.根据部门所制订的《内部管理制度》及每月工作安排,制订了相应的推广计划和培训计划,并且每月定期对部门员工进行培训。在巩固操作技能基础的
